Recommended approach

Use a small number of stages that correspond to real HVAC decisions. A stage should tell the team what has happened and what kind of action comes next. If two stages do not change the next action, they probably should not be separate.

One pipeline or several?

Many HVAC companies can begin with one sales pipeline for new opportunities and then split only when service and replacement processes become meaningfully different. The danger of too many pipelines is fragmented visibility; the danger of one giant pipeline is mixing fundamentally different workflows.

The lead exists, source is captured and an owner is assigned. Automation may acknowledge receipt, but the goal is a human response.

Contact attempted

The team has tried to reach the prospect. Set a next attempt date or move the opportunity to a defined no-response path.

Qualified

The business has enough information to know the opportunity is real and appropriate. Do not use “qualified” as a vanity stage for every form submission.

Consult booked

A next step is scheduled. If the field-service system owns the actual appointment, avoid conflicting calendar truth.

Proposal sent

The estimate/proposal exists and the next follow-up date should be explicit.

Decision pending

The customer has the proposal but has not decided. Automation can create reminders; staff should record objections or timing.

Won / lost

Won opportunities are handed off to the operational system. Lost opportunities should capture a reason when possible; appropriate prospects may enter longer-term nurture.
